WHY AI IS COMING FOR MIDDLE MANAGEMENT FIRST

The data on AI and middle management in 2026 is some of the most important any business leader needs to understand. Gartner projects that 20% of organizations will use AI to flatten their hierarchy by end of 2026, eliminating over half of current middle management positions. Amazon, Meta, Google and Microsoft have all publicly restructured to reduce managerial layers. And MIT Sloan research shows that in companies deploying AI at scale, span of control has expanded from the historical norm of seven to as high as fifteen reports per manager.

The reason is straightforward. Roughly 60% of a typical middle manager’s week falls into four buckets: reporting, coordinating, reviewing and translating strategy from above into tasks below. These are exactly the things AI does best. The managers whose entire value proposition is answering questions, tracking to-do lists and running status updates are being compressed out of organizations worldwide. How leaders can survive AI by learning to coach is the answer to this compression. Because the one thing AI cannot do is sit with a person, ask them what challenge is coming up that makes them nervous and help them find their own answer.

THE 3 BARRIERS TO BECOMING A COACHING LEADER

Michael identifies three specific barriers that stop most leaders from adopting a coaching approach with their teams.

The first barrier is time. Coaching conversations go deeper. They take longer. A leader who is used to running down a to-do list in 15 minutes will find that a real coaching conversation about where someone wants to grow and what challenges are coming up can take 30 to 45 minutes. Leaders have to be willing to make that investment.

The second barrier is the habit of giving answers. Most leaders built their careers by being the smartest person in the room. Coaching asks them to stop providing answers and start asking questions instead. As Dr. Steven notes from his Intel career, there is an important distinction here. When someone has a skills or knowledge gap you coach them by explaining or teaching. When someone has a confidence gap you coach them by asking questions and helping them find their own answers.

The third barrier is the fear of being replaced. Many leaders are comfortable in their current role. Developing people who could theoretically take their job feels threatening. Michael and Dr. Steven address this directly. If the entire organization adopts the coaching model from the top down, no single leader needs to feel insecure about developing the person below them, because their own manager is developing them simultaneously.
